Quick Take

  • Two-thirds of small businesses miss at least one costly call a day; the average missed home-services call is worth about $1,200.
  • The real choice is AI versus voicemail, not AI versus your best employee: after-hours booking jumps from near zero to 60-80%.
  • Starting November 1, business text surcharges rise to half a cent per message on six more networks.
  • A Dallas-Fort Worth HVAC company booked over 90% of 1,300 AI-handled calls into $74K of revenue, saving $23K in seasonal staffing.
  • Your move: run a one-week missed-call audit. Every rang-out call times $1,200 is your budget for fixing it.

The Shift

Two-thirds of small businesses miss at least one call on an average day that they believe costs them business. In home services, the average missed call is worth about $1,200, and one study puts the average small business's annual loss at $126,000. Three-quarters of callers give up after three tries and call a competitor. The fix is not another hire: an AI agent answers on the second ring for about forty cents a call, versus $2.70 to $5.60 for a human answering service, and never puts anyone on hold.

Who’s Doing It

A Dallas-Fort Worth heating and cooling company put an AI voice agent on the phones in January ahead of peak season. In about three months it handled over 1,300 calls, booked more than nine in ten of them, and resolved nearly three-quarters with no human help at all: $74,000 in new booked revenue and $23,000 saved on seasonal phone staff, set up in about twenty minutes. Car dealership groups now book 50,000 appointments a month with AI, and health care practices route over a million calls a month through AI phone assistants. None of them replaced their people; the AI took only the calls that were going nowhere.

Your Move

Run a one-week missed-call audit. Check your phone system for every call that rang out, went to voicemail, or got abandoned on hold, and multiply the count by $1,200. That is your budget, and it is what this costs you every single week you do not fix it. If that number makes you uncomfortable, good: that is the point.

Key Takeaways

  • Speed is the whole game: answer every lead within one minute, around the clock, or your competitor will.
  • AI phone agents answer on the second ring while running calendar, price, and customer-history lookups mid-conversation.
  • A 60-second 'sorry we missed you' text recovers would-be lost callers when nobody can answer.
  • The November 1 texting surcharge hike plus real FCC enforcement means registering business texts is now mandatory, not optional.
  • AI that only took the calls going nowhere still booked $74K: it competes with voicemail, not your staff.

Alex: Welcome to Scale with AI, the show where we break down how artificial intelligence is actually changing business, and what you can do about it. I'm Alex.

Jordan: And I'm Jordan. On today's show: the math on the calls you're missing right now, a new rule that makes texting your customers more expensive next month, a heating and cooling company that let AI answer the phones and booked thirteen hundred calls' worth of work, and your move at the end.

Alex: Let's start with The Shift. Here's a stat that should make every business owner sit up. Two thirds of small businesses miss at least one call on an average day that they believe costs them business. In home services, the average missed call is worth about twelve hundred dollars of work.

Jordan: And it gets worse. Three quarters of callers give up after three tries. They don't leave a voicemail, they call your competitor. One study found the average small business loses about a hundred and twenty six thousand dollars a year to missed calls.

Alex: Now here's the paradox. Eighty seven percent of homeowners say they'd rather talk to a real person than an AI when calling a local business. And they're right to want that. Nobody's arguing the robot is warmer than your dispatcher.

Jordan: But that's the wrong comparison. The real choice isn't AI versus your best employee. It's AI versus voicemail. Versus the phone ringing out during lunch, or at seven at night, or on a Saturday when the crew is on a job. A human answering service costs two dollars seventy to five dollars sixty per call. An AI agent answers in two rings, costs about forty cents a call, and never puts anyone on hold.

Alex: And here's how it actually works, because this is the part most people never get explained. When the call comes in, the AI answers on the second ring, before the caller even thinks about hanging up. It transcribes the caller's words in real time, figures out what they need, a repair, a quote, an emergency, and while it's talking, it's doing background lookups: checking your calendar for openings, pulling the price list, looking up the customer's history.

Jordan: So it doesn't sound like a phone tree. It sounds like a dispatcher who already knows your business. It books the job straight into the schedule, then texts the caller a confirmation from your own business number. And it logs the whole thing with a thirty second summary, so your team sees what happened without listening to the recording.

Alex: After hours, the difference is dramatic. Booking from voicemail is basically zero. With an AI agent, after hours booking jumps to sixty to eighty percent. The calls you were losing at seven P M on a Tuesday are now jobs on Wednesday's board.

Jordan: And there's a second safety net most businesses don't know about. When a call comes in and genuinely nobody can take it, not even the AI, say the whole crew is up on a roof somewhere, the system texts the caller back within sixty seconds. Hey, sorry we missed you, when's a good time to talk? That one text recovers a big share of would be lost callers, because the number one reason people never call back is they assume you don't care.

Alex: Speed is the whole game. The best home service companies in the country now run on a simple standard: every lead answered within one minute, around the clock. One national platform proved it, nearly double the appointment set rate when nobody waits. That's what you're competing against whether you know it or not.

Jordan: That's The Shift. Now The Law, because the rules are moving and they cost you real money if you ignore them. Two items. First, on October fifth, the Federal Communications Commission kicked a carrier clean off the U S phone network for running illegal robocalls, scam loan and tax relief calls. Every other carrier has thirty days to start blocking its traffic. The message: enforcement is real now, and the rules apply to your outreach too.

Alex: Second, starting November first, phone companies are raising the fee on business text messages to half a cent a pop on six more networks. If you text appointment reminders or promotions to customers, build that cost in now, and make sure your texts are registered properly, because unregistered business texts are already getting blocked outright. Honor every stop request within ten business days, and never text before eight A M or after nine P M.

Jordan: Who's Doing It. A heating and cooling company in Dallas Fort Worth put an AI voice agent on the phones in January, right before peak season. In about three months, it handled over thirteen hundred calls. More than nine in ten ended with a booked job. Nearly three quarters needed no human help at all.

Alex: The results: seventy four thousand dollars in new booked revenue, and twenty three thousand dollars saved by not having to hire seasonal phone staff. The whole thing was set up in about twenty minutes.

Jordan: And it's not just contractors. Car dealership groups are now booking fifty thousand appointments a month with AI that calls, emails, and texts. Health care practices are routing over a million calls a month through AI phone assistants, and seventy percent of those conversations get resolved with no human involved. This is production, not pilots.

Jordan: And notice the pattern across all three. None of them replaced their people. The Dallas company still has its office staff, the dealerships still have their sales teams, the clinics still have their front desks. The AI just took the calls that were going nowhere, after hours, on hold, on voicemail, and turned them into booked work. That's the model.

Alex: And the trust numbers explain why it works. Eighty seven percent of homeowners say they want a real person, and the companies winning with AI agree with them. They use the AI exactly where a human was never going to pick up anyway. Nobody's competing with your best dispatcher. They're competing with your voicemail.

Jordan: Which brings us to Your Move. Here's the homework: run a one week missed call audit. Check your phone system for every call that rang out, went to voicemail, or got abandoned on hold. Multiply the count by twelve hundred dollars.

Alex: That's your budget. That's what this costs you every single week you don't fix it. And fixing it doesn't mean hiring, it means technology that answers on the second ring, every time.

Jordan: If that number makes you uncomfortable, good, that's the point. Most owners find a week of missed calls costs as much as a month of payroll for a part timer, except the part timer misses calls too. The AI doesn't.

Alex: Quick word from our sponsor, and yes, it's us. The Agency builds AI phone systems for home service businesses: every call answered, every job booked, every customer followed up. If you want to know exactly what your missed calls are worth, get a free AI audit at theagencyllc.net. We'll run the numbers on your business and show you the playbook.

Jordan: That's the show. Next time, we're going deeper on one of the other levers, your website, your C R M, or your customer follow up, and how AI is quietly changing what they do for a business like yours.

Alex: Scale with AI is a production of The Agency. Talk soon.
